THE FRAMEWORK
The Petersen Leadership Model
Five dimensions of effective leadership — the practical framework Jim Petersen, PhD has used to develop more than 1,000 leaders and advisors across the military, financial services, and corporate world.
DEFINITION
What the Model Is
The Petersen Leadership Model is a five-dimensional framework that defines effective leadership as the alignment of Character, Style, and Judgment — expressed through the Culture a leader creates and the Execution that culture produces. Developed by Jim Petersen, PhD over four decades of military command and executive leadership, the Model treats leadership as practical — something a leader does, not just believes — and measures it by what the organization actually delivers.
The Model evolved from the Petersen Leadership Triangle — Character, Style, and Judgment, the three dimensions described in Jim’s first three books. Adding Culture and Execution turned the Triangle into the full Model. Adding the dimension of Happiness from his 2026 book The Sun Will Come Up Tomorrow creates the Petersen Philosophy — the Model extended into life beyond leadership.

THE FIVE DIMENSIONS
How the Model Works
1. Character — Why You Lead
Character is the leadership core — the integrity, courage, and resilience that define why a leader leads. Without character, the other four dimensions collapse. Character is what people trust when policies, conditions, and incentives change.
Featured book: The Spirit to Soar — the true story of Lt. Col. Barry Bridger, a Vietnam POW whose character carried him and his fellow prisoners through six years of captivity.
2. Style — How You Lead People
Style is the deliberate way a leader connects with, communicates to, and brings out the best in people. Style is not personality — personality is what you have, style is what you do. Effective leaders adapt style to the team and the moment without compromising character.
Featured book: Who Let the Dogs Lead? — a leadership fable about finding an authentic style by working through people, not around them.
3. Judgment — How You Decide
Judgment is clear thinking under pressure — the ability to sort signal from noise and make the right call when the data is incomplete and the stakes are high. Judgment is what leaders are paid for. Everything else can be delegated.
Featured book: The Facts Don’t Matter — how to think and decide when perception trumps proof and the playing field isn’t level.
4. Culture — The Environment You Create
Culture is the environment leaders create — the climate of expectations, behaviors, and standards their people work inside. Culture is set by what leaders do, not what they say. When Character, Style, and Judgment align, culture emerges that compounds performance over time.
5. Execution — Strategy, Accountability, Results
Execution is the test of the Model. It’s the disciplined translation of strategy into accountability and accountability into measurable results. Without execution, leadership is talk. Strong execution comes from leaders whose Character earns trust, whose Style mobilizes people, and whose Judgment chooses the right targets.
WHY THE MODEL WORKS
A Practical Framework, Not a Theory
Most leadership frameworks describe what good leaders are. The Petersen Leadership Model describes what they do — and how each behavior produces the results an organization can actually measure.
The Model came out of 22 years of U.S. Naval service as a submarine officer (retired Captain, O-6, U.S. Naval Reserves) and 35+ years in financial services leadership at one of the country’s largest mutual companies. It is the same framework Jim teaches in the CPBL and CPBC certification programs through the Professional Business Coaches Alliance.
Everything in the Model is testable. Character is tested by how a leader behaves when no one is watching. Style is tested by retention. Judgment is tested by the quality of decisions a leader makes when the facts are incomplete. Culture is tested by what new hires see in their first 30 days. Execution is tested by the numbers.
FREQUENTLY ASKED
About the Model
What is the Petersen Leadership Model?
The Petersen Leadership Model is a five-dimensional framework that defines effective leadership as the alignment of Character, Style, and Judgment, expressed through Culture and Execution. It was developed by Jim Petersen, PhD over four decades of military and financial services leadership.
How is the Model different from the Petersen Leadership Triangle?
The Petersen Leadership Triangle is the inner three dimensions — Character, Style, and Judgment — described in Jim’s first three books. The Petersen Leadership Model adds the two outer dimensions: Culture (the environment leaders create) and Execution (the results that culture produces).
How is the Model different from the Petersen Philosophy?
The Model focuses on leadership in organizations. The Petersen Philosophy extends the framework into life outside work by replacing Culture and Execution with the dimension of Happiness, drawing on themes from The Sun Will Come Up Tomorrow.
Is the Model used in any formal training program?
Yes. The Model is the foundation of the Certified Professional Business Leader (CPBL) designation and the Certified Professional Business Coach (CPBC) certification offered through the Professional Business Coaches Alliance. See the programs.
Which book covers each dimension?
Character — The Spirit to Soar. Style — Who Let the Dogs Lead?. Judgment — The Facts Don’t Matter. Culture and Execution are taught through the CPBL program and Jim’s keynotes. The dimension of Happiness, which extends the Model into the Philosophy, is covered in The Sun Will Come Up Tomorrow.
Who is the Model for?
Senior leaders, executives, business owners, and emerging leaders who want a framework that translates directly into how they hire, decide, communicate, and execute. It’s also used by professional coaches working with executive clients.
Bring the Model to Your Organization
Jim delivers the Model as a keynote, an executive coaching engagement, or a full leadership development program through PBCA.
